Should I Risk Replacing the Wear Sleeve?

Hi Folks,

I need some sage advice... Thanks to a bunch of help from guys on this forum, I've come to a place with my 1987 25HP Merc. where I am about to replace the lower oil seal. The reason I am about to do this is because in order to keep the motor from "coughing" (symptom of a lean fuel condition), I need to turn the idle mixture screw several turns out. The point where the cough goes away, the idle seems very high. Some have speculated and I agree that the lower oil seal may be leaking, thus letting too much air (and I think water too) into the crankshaft, creating the lean condition.

I removed the lower oil seal, which proved to be a bit more difficult than I had planned. It was tough to get out. Here is a before (seal in place) and after (seal removed) shot:

Because I had some difficulty getting this out, I did a small amount of damage to the housing as well as the thin metal piece that covers the end of the crankshaft (what I've come to learn is called the "wear sleeve" as that is the description on the package that I actually received) I have a new lower oil seal as well as a new "wear sleeve kit". The wear sleeve kit that I received looks slightly different from the original part that is on the end of the crankshaft. Through some help on this forum as well as validating the part number I received is the "new" part for this application, I don't really have much choice but to bank on this part being the correct one.

**This "wear sleeve" is labeled as part#7 in the diagram below and identified as "SEAL, CRANKSHAFT - part #43507" on the blowout reference on this parts site, http://www.boats.net/parts/search/M...0/CRANKSHAFT, PISTONS AND FLYWHEEL/parts.html what was actually sent to me was labeled as "WEAR SLEEVE KIT part #822445A 1" which appears to have superseded the original part number.


Here is a picture showing the difference between the two parts. Note the taper at the top of the new one.

Again, through advice on this forum my plan is to "pack" the new oil seal with marine grease, put a light coat of Permatex aviation sealant on the outside rim of the oil seal and tap it into place. My key question here is whether I should make the attempt to replace that wear sleeve. I'm very nervous for two reasons. First, as I mentioned the part looks different. If I remove the existing wear sleeve and then this turns out to be the wrong part I'm kind of screwed. Second, even if it's the correct part, I'm worried about doing damage to the other parts beneath that wear sleeve. As you can see in the photos, there is a black (what looks like) plastic piece inside that wear sleeve. When I look on the parts diagram below, I'm not even sure what part that is. Am I risking damage to that black piece inside? I've lightly tried to pull on that wear sleeve to see if it comes off and it isn't moving easily. If I grab it with vice grips it will probably come off, but at that point, there will be no going back as I'm sure that will destroy the surface.

So I guess I'm looking for any advice here on what to expect or how to approach this. First off, does the surface of that wear sleeve need to be "perfect" for the lower oil seal to do its job correctly? Will minor nicks cause the seal to leak? If so and it is highly advised to replace that wear sleeve, can anyone provide any guidance.

Many have chimed in already with (much appreciated) help on this over the course of a long thread, so I apologize if I'm somewhat repeating my questions here. I'm hoping summarizing the situation might help folks help me make the right choice. I have looked through the SELOC manual and I cannot find this particular procedure outlined anywhere.

Another question: Just to be sure...

So this is the lower oil gasket. The one I removed was installed with the solid side down and with the "open" side exposed on the bottom of the power head. This is what I'm calling the "open" side:

So it should be installed like this:

It seems to fit this way, so I'm pretty sure this is the right way. But I'd like to make sure..

I think???The "kit" is suppposed to go OVER the end of the crank.
You will need to chill the end of the crank and heat the sleeve to make it go over the crank.
The seal if it's installed wrong will still work.
But it looks like your installing it right.
Compare it to the old seal in the pic.
The black thing inside of the crank is a grease seal.It's supposed to keep the splines covered/sealed.
 
Jerry.. Thanks. Good tip on chilling the crank and heating the sleeve. Is there any advice for getting the wear sleeve off? It is so close to the black grease seal inside the crank I don't suppose I should heat it and risk damaging that seal.

Also, is that black grease seal actually part of the crank shaft itself? When I pull off the wear sleeve, I'm assuming (hoping) it just stays on the crankshaft? It looks so close to the wear sleeve, almost like it is a part of it.

Finally, the new wear sleeve comes with an o-ring. Is that supposed to go under the wear sleeve, or over it?

OK, I think I'm getting it. So that black piece that can be seen under the old wear sleeve, will come off with the old wear sleeve, and I will be replacing it with the o-ring from the new wear sleeve kit, and then the new wear sleeve will go over that. Do I have that right?

And this sleeve just pulls off correct?

Thanks. The SELOC manual has been useless for this. It says I have powerhead "B" and the parts diagram for the "early model B" lines up, but the step by step procedures are completely different. They discuss a "coupler" that goes over the oil seal which contains that grease seal. Sorry for all the confusion.

and Yes, I agree. Now is the time to replace the wear sleeve..... Just need some confidence that comes with understanding it better.....
 
I'm not sure why I couldn't find this part before on this site but this answered my question about the grease seal being integral to the wear sleeve.

Even though this part has been superseded by the part that I received, I'm curious to know if anyone has an opinion on the effectiveness of one over the other? The grease seal in this superseded part looks like it might do a better job than the o-ring provided with the new part. Since they have these in stock I figured I'd ask the question...

I thought some folks might find this helpful. This screenshot of an online service manual I found shows the 3 different crankshaft seals that were used in this era/range of Mercury's. It's interesting that the one that they indicate is "current" has been superseded by the one in the middle, at least according to the parts sites I've looked at including marineengine.com.

I did last night. Took a good amount of heat applied for it to come off, so I'm assuming there was locktite 271 applied to the crankshaft when the sleeve was last installed. It eventually came off and the crankshaft itself looks good. I'll install the new one and the new oil seal around it tonight and see if that allows me to drop my idle mix and bring down the idle RPM's if not.... on to another idea...

I'm running out of time because the temps are dropping below freezing here this weekend. I'd like to get this solved before wrapping it up for the Winter.

I took a practice run at removing the throttle linkage last night so I can get at the transfer ports if need be to check on air leaks there.

Should I use locktite red again when installing the wear sleeve on the crankshaft?
