Shaft Length

I've got, what I believe is a 1980 25hp Johnson Seahorse. My lower unit cracked on me and I want to make sure I get the right new one. I've talked to a guy on ebay that says he's got the right one based on the model #J25RLCSA. He said it (drive shaft I think) should measure 17". I measured mine and it's 20ish. Is there more than one length for each model? Will that lower unit work if the drive shaft isn't the same size?
 
Be careful before pulling the trigger on expensive ebay parts. Even if they have a return policy it dont mean you will get your money back. Even if you send the part back.
 
If you looking for a new gearbox measure the shift shaft height is the main difference on those gearboxes. You can use a short shaft you will need to swap both shafts drive and shift.
 
After more investigation, it's an XL drive shaft at 22". I'm having a pretty hard time finding used units at that size. How hard is it to swap out the drive shaft with a 17" and remove the 5" spacer between the lower unit and exhaust shaft?
 
???-----You have to be careful here.------The drive shaft for the 3 cylinder 25 hp 15" looks the same but is a different length.-----And shaft length does not refer to the actual length of the driveshaft !!----The driveshaft slips out of the gearcase and a replacement slips right in.------Ask the seller what motor it came from.------XL is unheard of in 1980 25 hp models I think !!!

I asked a boat mechanic in town and he said someone probably modified it. Maybe it's not even worth dicking around with
