please help!!

I have a 1986 50 HP Johnson outward. I can't seem to get it running. Sometime it fires up and I can run it at full throttle but as soon as I back it off it dies. Other times I try to start it so long the batteries die. It did sit for awhile but I've drained and replaced the fuel, replaced the plugs, changed the oil, cleaned the carbs and replaced the head gasket(leaking). Best as I can figure its not getting fuel and as mechanicaly inclined as i am I work on cars not boats lol. Where is the fuel pump and how would I test it?? Any suggestions would he greatly appreciated!!
 
What is the compression on the 2 cylinders ?-----------Is the VRO fuel / oil mixing pump in use or is it bypassed ?------------The fuel pump is either the black plastic unit with all the hoses going to it or the simpler pump mounted to the side of the top cylinder?---------Do you have strong spark on both cylinders ?-----Did you look in to check reed valves when carburetors were off ?--
 
I haven't checked the compression yet ill do that when I get home. There are 3 cylinders on the motor not sure if that matters. The spark is strong and blue. I did not check the valves on the carb I didn't have a rebuild kit so I just pulled them and sprayed them out really well with carb cleaner, they were rebuilt less than 6 months ago but did just sit since then.
