Overheating problem

first of all sorry for my english, unfortunately that's not so good.
I have an OMC zephyr saildrive with 15hp from around 1980.
It is almost the same engine as the Johnson 30HP outboards. But the exhaust is different.
My engine is overheating very fast.
It starts good and easy. in the beginning, the direct cooling cools the engine a little bit.
But after a few minutes the engine is hot. when the engine is hot te watercooling stops and after a few seconds the overheating alarm goes off.
I changed the impeller and thermostat, checked all the water passage.
But the problem is still there.



When I flushed the water pipes, with no engine running, water ran into the cylinders.
Probably water is running back from the exhaust pipe. (exhaust is higher then cylinders).
or maybe the head gasket is leaking.

Can that be the problem of the stopping of the waterflow:confused:
I hope someone can help me:eek:
