Mercury Optimax lower unit?

I'll try to make this as short as possible. 98' Optimax 150 would not stay in forward. It would go in gear fine on hose, but in the water it would rev up like it was in neutral and then suddenly go into gear for a second then pop out of gear. Reverse was fine. I've torn it apart expecting to find an obvious problem but everything looks OK to me. Also, the driveshaft and pinion gear is still installed but there seems to be alot of slop in the driveshaft after I drained the oil.The play seems to be at the top bearing holding the driveshaft. Does that sound normal or should I tear that down also?
Could my whole problem be bad cable adjustment? I switched from a Mercury/Force/Tracker 120 and the cable adjustment seemed OK in the driveway.
What seals should I replace in the lower unit when I reassemble? Sorry for all the questions but this is my first lu repair. Thanks,Scott
 
Yes, or the internal shift shaft adustment could be off. Don't keep running like that or....bloooeee!
