have a 1969160hp mercruise outdrive,also have a1969 140hp outdrive,can i swap lower units or is there a gear diff.

The gearing is in the upper, so yes you can swap the lower. Wouldn't hurt even if you swapped the 140 and put it on the 160 the whole out drive.
You might have to put a different prop on it depending on the wot. You don't want the motor to over rev.
