Hello All, I have a 1975 25hp Johnson. I drained the oil from the lower unit and there was a lot of water the drained out with the oil.Im sure there should be only oil in the foot. I let every thing drain out then reinstalled plugs ( no oil in foot) I ran it water for about ten minutes (in neutral) then opened the plug about a table spoon of water ran out. seals worn maybe?<br>
 
Why would you run a gearcase without oil ??????------------You pressure test these lower units to find the leak points !!!
 
Boy that's a tough question. You'd have been better off to refill it with oil and went on your way.
No telling how much damage you did there, unless maybe the lower unit had some Synthetic oil that will stay on hot gears a little longer.
Likely the leaky seal is on the prop shaft.
How about a crack in the foot?

You can get some water in the foot from condensation.
 
oops! I didn't think any gears would be spinning in neutral,Its was a,in a cold engine in a tank ran more like 5 min so maybe not too much damage,,,but there again there wasnt much oil in the foot when i drained it was mostly water so damage may have been done already. Ive only had this motor a few weeks and havent ran it on a boat yet
and Im new to out boards,,so please forgive my ignorance

Put some oil in and see what it sounds like. Flush that out and see if you get what looks like a lot of Tinsle in the oil.
Hope not, and I dont think your hurt too much.
 
OK, now you have to warmly caress your 'foot' and keep that attitude in mind as you rush down to buy some Lotto Tickets. :)
