early 80's 80 hp still running rough

repaired the fuel pump diaphram, cleaned the carbs up, ran the engine on muffs for about 20 min. it ran great, revved out but i had to crank the idle stop screw way out to get it to idle. put it back in the water today it took forever to warm up and idle in gear, about 10-15 min. finally cleared up backed out of the dock, idled out and gunned it. just started to get up to plane and the engine started running the same as it did before, will hardly idle, has servere hesitation when revved on, and will die as soon as it is put into gear. a few times i got it to idle and push itself, but as soon as i would give it fuel it would die. had to paddle back to the dock. pumping the primer bulb does not help when running, it acts like it is either running out of fuel or flooding again but there is no fuel spilling out of the carbs when i pump the bulb. please help. thanks.
 
Is there a limit switch for forward and or reverse? I had an inboard that the forward switch moved. I could idle but nothing more, it would do fine in reverse though. Just a thought.
 
Your carbs need to come off, be COMPLETELY dissasembled, soaked in carb cleaner overnight, blown out, inspeted (and resoaked if necessary) then reassembled. That's the only way you're gonna get her running right. Short cuts don't make it here.

update on ranability

found 2 stator wires rubbed through and grounded to the block just where they come out from under the flywheel. runs like a top now. backed it into the pond and left it on the trailer to run all of the gears. we'll try her on open water when the rain stops
