Cracked block 1997 80 hp

"i have a 97 80hp that has always ran perfect. put it in the water cranked it up and out of no where started running like crap...on 1 cylinder. checked the fuel, no water, cleaned the carbs and replaced the head gasket. still water is mixing with the gas and oil in the bottom 2 cylinders. can cracked block happen over night. and if its not a cracked block how do you get the bad fuel out of those ports to the cylinders."

already replaced the head gask

already replaced the head gasket. am i better off finding the problem at this point or getting a new motor. i need a professional opinion.
