98 johnson 225hp rebuild

this is my 1st rebuild and now I'm trying to start it. A little history...I'm replacing an 89 200hp Johnson with this 98 johnson 225hp that I purchased from a salvage yard so I have also purchased start switch, control cable and system check tach gauge. now I have connected the control cable with start switch and gauge to the engine along with the battery. I pumped the key starter engaged so i added fuel and water hose to start it then I tried to crank it and the starter engaged turning the fly wheel slowly or at least not fast enough to start the motor or check spark. The sarrter only engaged maybe 6 times before it burned up the brushes. When I took the starter apart the brushers and mounting plate for the brushes were mangled up twisted and broken. Does anyone know what may have caused this before mount my new starter on tomorrow? thanks in advance for all the help.

I thought something was weird here.

But anyway, freak failure. I doubt you will ever see it again, and after you put the new starter on, you should be good to go.
Try not to crank and crank and crank on it... these looper gear reduction style starters do heat up quickly. I have never had the brushes self destruct, but I have seen many a burned armature.
