73 Evinrude 25hp: Problem during impeller change

Dropped lower unit to change impller. After tapping on unit to get it to break free, pieces of broken plastic or carbon came out of hole that drive spline goes into at top of exhaust housing. Looks like a seal of some sort. I had to take a long screw driver and reach up into power head opening to remove loose pieces. I can see a loose o-ring as well, approximately an inch or so in diameter resting in exhaust housing where spline first passes into housing. Trying to figure out what broke and how difficult it will be to repair it. Lower unit is fine. Again, this is where the toothed section of lower unit spline re-enter motor at top of exhaust housing. Thanks.
 
There is a carbon seal on the bottom of the crankshaft.----Suggest removing the powerhead to inspect / replace it.-------Not that hard to do and very important to have that seal in good shape !
 
Can I remove the power head without disassembling exhaust housing, or will I need to completely take apart rest of outboard? Anyone know how many bolts hold the power head to bottom cover?
 
The powerhead lifts off as an assembly.--------No work needs to be done on the exhaust housing itself.---------Top of this page , big red letters get you the parts pictures.--------Have not done one for a while now but I think 5 bolts from underneath at the back and 2 or 3 nuts at the top, front of the block.
