25 HP Johnson J25TKLEUR water pump question

I ordered a water pump replacement kit for my 25 HP Johnson (1996 3-cylinder). I installed everything fine, but discovered (after installing everything) that there is a small discrepancy in the housing! The large rubber seal gasket that goes around the drive shaft, shiftrod, and mates the housing to the water pick up tube does not fit properly AT ALL. Instead, the kit I installed has a water pick-up tube that has its own "internal" gasket, and the housing part that mates to the water pick-up tube is about 1/4 inch too long. It won't fit right on the lower unit. Did I order/receive the wrong kit? Should I disassemble and reuse the new parts in the old housing (everything else is identical between the two kits except the mentioned housing and rubber seal gasket) - I cannot really get the cup out of the old housing, it's cemented in, so I'd have to reuse that, but all the other parts (except the large rubber gasket seal, impeller cup, and housing) are exactly the same and new. What are the suggestions for this issue?
