2002 90 hp merc no spark

hello im hoping someone can help me here on this issue. i have a 2002 90 hp mercury outboard that i am not getting spark on all three cylinders.
first i was missing spark on one of the cylinders changed coils and same thing. so i replaced the stator and all three have spark.
i moved the boat to test motor in a tank i started the engine and for about 10 seconds it ran great and then it started running real bad.
i pulled the coil wired and installed a spark gap tester and only one cylinder is firing. so i thought maybe the trigger went bad changed the trigger and now
there is no spark at all. i changed the regulator and same thing. i have unplugged the black and yellow wire and no spark. i have unplugged the main harness and still no spark. has anyone had this issue before cause this has my brain scrambled.

Disconnect the harness and jump the starter, if it fires up and runs, its a bad keyswitch

I have done that and same thing no spark . i figured my gap spark checker isn't working right and put on some inline spark checkers and the same.
I am going to go through the wiring and see if there is something burnt or broken.
