1976 Evinrude 25hp Need Help!!!!

I just recently purchased a 1976 Evinrude 25hp outboard from a co worker and was not in working condition. After some work to the outboard I managed to get it to crank up but I have to start it wide open and then she shuts off after I idle down. After she starts running black crap gets peed out of the motor and she smokes more than a chimney. She's an old outboard and shows her age. I would like some advice as to what to do to make it reliable motor as well as a clean running. I know seafoam works wonders but any parts that need to be replaced that yall can think of would help out big time. Thanks. -Medic
 
You have to start with some basic trouble shooting to determine condition of the motor.----No one can do this for you from 1000 miles away.----Report the result of a compression test and see if there is spark on both that jumps a gap of 1/4" or more.--------If the motor is in reasonable condition then you would at least install a new waterpump impeller before putting it on a boat.
 
Medic, your description strongly suggests it is getting way too much gas (flooding). Could be a float valve problem in the carburetor, or a ruptured fuel pump diaphragm.

OR, one cylinder is not firing because of a no-spark problem, or a compression problem. The gas is going straight through the non-firing cylinder and not burning (going out the exhaust).

Other than that, as said, hard to diagnose from here.
