1961 Johnson Starter Help

We need some help diagnosing starter problems on a 1961 40 horse Johnson (RK-24L). We've looked for starter replacement units but haven't been able find any. So looks like will need to do a rebuild if possible. First step is to decide what could be the problem. When the starter key is turned the solenoid kicks in (engages) but the starter does not spin and shortly some smoke is seen. How should we proceed to diagnose and fix?

Should be lots of good used starters around, but a lot depends on your location.-----Perhaps you want to look for one from a newer motor.---I believe up to a 1970 model 33 / 40 HP will fit.

Have you priced the cost of a rebuild at a starter/generator shop?
