where does lower unit seperate to change waterpump never worked on 1 with no shiftin rod |

You are a bit short of info on the engine model, but suggest you remove the water-screens on lower unit!
Split the shift-rod, push UP the upper nut and remove the plastic keeper on the rod. Then down with gear case. |

Tell us the year and/or the model number.
When you say no shifting rod you mean it has electric shift? If so the gearcase will still sparate from the leg as normal but you will have to disconnect the wiring.
Can't identify a 25 with electric shift though

The 3cyl 25 is mechanical shift and comes apart like Mort said |
