1989 Yamaha 25hp conversion

Has someone ever done a conversion from long to short shaft on a Yamaha outboard?
I have done it on a 9.9hp Evinrude 1979 with no problem, was wondering if it could be done as easier on a yamaha.
Any input, experience sharing etc, appreciated!
 
If there is a 5" extension it could be easy.------Offshore motors are built a little different .-----I think this will be an expensive exercise, sorry.
 
I'd seen conversion yamaha f115 20" to 25".

drive shaft, gear selector , and water passage is exchanged to 25" parts. (and cover extension)

working is good.
