1986 Mercury 150 XR2 Black Max No Fire to 3 cylinders

My 1986 Mercury 150 XR2 Black Max cranks up and runs but when I put in the water it will not go the engine will die. I checked the fire and 3 cylinders are not firing. I also crossed the blue and red wires on the power packs and the same cylinders were out after firing engine back up. What Else would cause this To Happen. Thanks Melcanida
