Tohatsu 25hp water impeller replacement

Never replace just the impeller. Always use the kit...It's not rocket science, but you need a service manual to keep you from making a mistake.
 
It is straightforward, the only tricky bit is separating the joint on the gear selector rod for which you need a fine pin punch to tap out the roll pin and when re-assembling you have to be careful to get the water tube that pushes into the top of the pump into a grommet into position before pushing home the lower housing or you can bend the tube as it is not particularly rigid. I find a good torch helpful as you can then just see the tip of the tube entering the top of the water pump. I found with my 25HP that it would do 200hrs without any sign of wear on the impeller but 300 hrs would start to show cracks BUT this was using engine cruising at about 1/2 max RPM I assume that more power used would need more frequent impeller changes which I assume is where the manufacturer recommendation originates.
